Commercial Business Review
A commercial health check of the business, the organisation and its AI potential
A commercial review of the business, aimed at where the money is over the next 12 to 24 months. Business value comes before AI enthusiasm here: I go looking for the biggest opportunities first, and reach for the technology when it happens to be the best answer.

The situation
One of these four is usually what sets it off
The review is built for the moment when the leadership can feel something has to change, but can’t agree on what would move the numbers most.
01
We need to build something new
Someone has spotted the opportunity, but nobody knows what it’s worth or who should own it.
02
AI is changing our service or business model
Pressure on billable hours, on pricing and on how you staff, and a need to know where it lands first.
03
The strategy is there, the execution isn’t keeping up
Too many initiatives, a shaky forecast, and no rhythm for following any of them.
04
We’ve outgrown the way the place is run
Blurred accountability, things dropped between teams, and KPIs that stopped matching the business a while ago.
The four lenses
How I look at a business
The four lenses come in the same order every time. They’re what lets you argue about money at the end, instead of about opinions.
01
Growth and commercial
Market, customers, how revenue and margin actually work, pipeline, and where the commercial friction sits.
02
Delivery and operating model
The handovers that matter, capacity, roles, how decisions get made and how often you meet about them.
03
AI and technology
Where the technology is already in use, where the realistic opportunities are, and which workflows are worth rethinking.
04
What the leadership picks
The 3 to 5 opportunities or problems worth the most money.
Figure — From four lenses to one priority list
Four lenses produce a lot of observations. The value shows up when they land in one picture the leadership can actually choose from.
- Observations from interviews and data
- The 3 to 5 worth the most money
Illustration only. In your review the dots are your opportunities and your numbers.
How it runs
From kickoff to the leadership readout
Around 10 working days
Kickoff
The situation, the mandate, and the question the review has to answer.
Interviews
Leadership and the key functions across the value chain.
The numbers
Revenue, margin, pipeline and capacity, as they actually look today.
Working session
We pressure-test the hypotheses together before they harden into conclusions.
Leadership readout
A prioritised list of opportunities and a map of the next 90 days.
The interviews and the numbers overlap on purpose. That way, whatever the data throws up can still be put to someone as a question.
What it isn’t
Where the review stops
I’m clear about the edges from the start, because a review that promises too much ends up as a report nobody opens.
- Not a due diligence, and not a valuation.
- Not an AI architecture, and not a decision about tooling.
- Not an org chart with names in boxes.
- Not a benchmark against industry averages. It’s a look at your business.
Where the method comes from
When the markets were ranked by population instead of by potential
The same four lenses, across seven European markets as Western Europe Search Advertising Lead. The priorities moved from size to value.

Common questions
What leadership teams ask first
How much of our time will it take?
An hour per interview, half a day for the working session, two hours for the readout. The rest sits with me.
What do you need from us?
Revenue and margin by segment, the pipeline, a view of capacity, and your latest management reports. That’s it.
Who executes afterwards, you or us?
Either works. The review commits you to nothing, but it does make the choice a real one.
Can we keep it confidential internally?
Yes. Interviews are reported without names, and the readout goes only to the people we agree on.
